DECAP™ (Delivery and Engineering Catalogue of Anti-Patterns)

DECAP is the behavioural governance mechanism within the Lokhen House ecosystem. It provides a structured way to inspect delivery behaviours, distinguish conscious adaptation from unconscious drift, and make deviation visible, intentional and reviewable.

Delivery environments generate behavioural patterns as a natural response to pressure, constraint, cognitive load, habit and inherited practice. Some patterns stabilise flow; others create fragility. From the outside, they look identical. Without inspection, organisations cannot tell whether a behaviour is helpful, harmful or simply unexamined.

DECAP exists to solve this structural problem. It converts behavioural deviation from a hidden, ambiguous phenomenon into a governed, team owned mechanism. It does not enforce orthodoxy, prescribe methodology or punish deviation. Instead, it creates conscious engagement a deliberate pause where teams examine what they are doing, why they are doing it, and whether the behaviour is serving them.

DECAP is the behavioural counterpart to The Value Ledger™. Where The Value Ledger governs value flow, DECAP governs behavioural flow. Together, they provide a unified structural model for understanding how delivery systems behave and how value moves through them.

The Structural Problem DECAP™ Solves

Modern delivery environments contain a persistent gap: there is no artefact for governing behaviour.

Frameworks define artefacts for work… backlogs, boards, increments, cadences…

None however define artefacts for behaviour.

DECAP™ Architecture

DECAP is built on a clear internal structure. It contains six core components:

The behaviours that surface under pressure, constraint or cognitive load. Signals are neither good nor bad, they are diagnostic.

2. Conditions

The structural forces that produce the behaviour:

  • pressure

  • deadlines

  • cognitive load

  • brittle processes

  • missing information

  • inherited habits

  • organisational drag

  • local optimisation

Conditions explain why the behaviour emerged.

3. Behavioural Categories

DECAP classifies behaviours into two categories:

  • Conscious Adaptation Intentional, contextual, stabilising, justified.

  • Unconscious Drift Accidental, unexamined, invisible, potentially risky.

4. Evidence Model

Teams capture the minimal evidence required to understand the behaviour:

  • what happened

  • why it happened

  • what conditions produced it

  • what stabilising or destabilising effects it created

5. Review Mechanism

A structured, team‑owned review cycle that examines:

  • intent

  • benefit

  • risk

  • alternatives

  • decision outcome

  • re‑evaluation cadence

6. Decision Pathways

The outcome of inspection:

  • Continue (adaptive stabiliser)

  • Modify (adaptive but improvable)

  • Retire (drift or risk)

  • Monitor (requires periodic review)

This architecture makes behavioural deviation inspectable, empirical and safe.

The DECAP™ Inspection Mechanism

DECAP™ provides a simple, repeatable process for inspecting behaviours.

Step 1 — Capture the Signal

Identify the behaviour that emerged. No judgement. No labels. No assumptions.

Step 2 — Describe the Conditions

Document the structural forces present at the time: pressure, deadlines, cognitive load, interruptions, inherited habits, etc.

Step 3 — Identify Intent

Was the behaviour deliberate or accidental? Teams declare intent explicitly.

Step 4 — Assess Benefit and Risk

What stabilising effect did the behaviour create? What fragility or drift risk did it introduce?

Step 5 — Apply the Evidence Model

Capture only the minimal evidence needed to understand the behaviour. DECAP is intentionally lightweight.

Behavioural decisions must be revisited. DECAP defines the cadence.

Declared by the team… adaptation or drift.

Signals that the behaviour may be accidental or risky.

Signals that the behaviour stabilises flow or reduces cognitive load.

6. Risk Profile

The potential impact if the behaviour continues unexamined.

7. Evidence

Minimal supporting context.

8. Review Notes

Insights from inspection.

9. Decision Outcome

Continue, Modify, Retire, Monitor.

10. Re‑evaluation Cadence

When the behaviour will be reviewed again.

This catalogue becomes the behavioural map of the delivery system.
